The 4 Types of UK Clothing Manufacturers

Choosing the wrong model for your brand stage is one of the most expensive early mistakes. Here is how they differ.

High Control
✂️

CMT — Cut, Make & Trim

You supply all fabric, trims and threads. Factory provides skilled labour and machinery only. Maximum control over materials — but demands strong sourcing knowledge.

Best for: Experienced brands with own sourcing
MOQ: 50–200 units  ·  Cost: Lower per unit
Full Service
🏭

Full Package Manufacturer

Factory handles everything: fabric procurement, pattern work, sampling, grading, production, finishing. You provide a design brief — receive finished garments.

Best for: Scaling brands, no in-house production team
MOQ: 100–500 units  ·  Cost: Higher per unit
Fastest Launch
🚀

Private Label

Pre-developed styles with minor modifications — branded as your own. Lowest development cost, fastest to market. Trade-off: less differentiation from competitors.

Best for: Market testing, fast commercial launch
MOQ: 20–100 units  ·  Cost: Medium
Craft Depth
🧵

Specialist / Niche

Category-specific expertise: knitwear (East Midlands), heritage tailoring (London/Savile Row), technical workwear (Yorkshire). Depth unavailable at general factories.

Hidden Costs Most Brands Miss

⚠️

Tech Pack Development

Freelance pattern cutter / tech designer: £300–£1,500+ per style. Not in the manufacturer quote — but directly determines amendment round costs.

⚠️

Fabric Procurement Gap

UK suppliers: 2–4 weeks. European mills: 4–8 weeks. Delays here cascade through every downstream stage on your schedule.

⚠️

Amendment Rounds 2 & 3

Round 1 usually included in sample quote. Rounds 2–3 are charged — typically £80–£300 per round per style. Budget for two rounds as standard.

⚠️

Cash Flow Gap

You pay production deposit 8–10 weeks before goods arrive. Model this in your cash flow projections — not just the per-unit price.

💡 Pro Tip

For a 5-style launch collection at 100 units per style, budget £12,000–£25,000 for production — plus sampling (£500–£2,500), labels and packaging (£250–£1,500), and a 30% timeline buffer on every stage. The per-unit price is just the starting number.

Production Timeline: Tech Pack to Delivery

Realistic stage-by-stage breakdown for a new style with a new UK manufacturer. Total: 17–20 weeks. Repeat orders with approved samples: 6–10 weeks.

Week 0
Tech Pack Finalised
Stitch types, seam allowances, hem weights, precise measurements across all sizes, trim specs. Every ambiguity here becomes a sample amendment — and a schedule delay — later.
Weeks 1–4
Fabric & Trim Sourcing
Even full-package manufacturers need procurement time. UK suppliers: 2–4 weeks. European mills: 4–8 weeks. Custom prints or specialist fabrications extend this stage further.
Weeks 4–8
First Sample Production
Factory produces a first physical sample from your tech pack. A first sample is a conversation starter — not a finished product. Expect imperfections and budget time for feedback.
Weeks 8–9
Sample Review & Feedback
Assess against your tech pack. Clear, specific feedback shortens the next round. Vague feedback extends it — and adds cost. Written feedback is faster than verbal discussion.
Weeks 9–12
Sample Amendments
1 round included in most sample quotes. 2 rounds is normal. More than 2 usually indicates a tech pack communication issue, not a factory quality problem. Each round: 2–3 weeks.
Week 12–13
✅ Sample Sign-Off — Critical Gate
Physically approve the sealed sample. Nothing moves to bulk before this point — regardless of schedule pressure. A photo is not a sample. A signed spec sheet is not a sample.
Weeks 13–17
Bulk Production
200-unit order at a mid-size UK factory: 3–4 weeks. Inline QC checks during production. Larger or technically complex orders take proportionally longer.
Weeks 17–18
Quality Control & Finishing
End-of-line QC against AQL 2.5 standard before packing. For 500+ units: consider Bureau Veritas or SGS third-party inspection. The cost is always less than receiving defective stock.
Weeks 18–19
📦 Delivery
Domestic UK delivery. Add 1–2 days for 3PL processing if shipping to a fulfilment centre. Total new-style timeline: 17–20 weeks. Repeat order with approved sample: 6–10 weeks.

Top 4 Causes of Delay — and How to Prevent Each

Late Client Approvals

The #1 cause of schedule overrun. 10 days to review a sample = 10 days added to your timeline. Build explicit review windows into your schedule before production begins.

📋

Vague Tech Packs

Every ambiguity becomes an amendment round. Two poorly specified details can add 3–4 weeks through multiple correction cycles. Invest in precision upfront.

🧵

Fabric Procurement

Outside your control — and outside the factory’s. Buffer at least 2–3 weeks. Affects a significant proportion of production runs, even with reliable suppliers.

✏️

Design Scope Creep

Changing design details mid-sampling is expensive in time and money. Lock your design before sampling begins — every mid-process change resets the amendment clock.

💡 Pro Tip

Add 30% buffer time to every production deadline your manufacturer gives you. Not because they are misleading you — because fabric suppliers run late, machines have downtime, and amendment rounds take longer than anyone estimates. Plan for reality, not optimism.

7-Point Manufacturer Vetting Checklist

Use before committing to any UK manufacturer relationship — regardless of how credible they appear.

  • Can they provide at least 2 references from current or recent clients — who will take a phone call (not just email)?
  • Will they allow a factory visit or at minimum a video call tour of the production floor?
  • Do they hold relevant certifications — ISO 9001, GOTS, SA8000, Sedex — appropriate to your product category?
  • What is their stated sample turnaround time — and can a reference client independently confirm it?
  • How many amendment rounds are included in the sample price, and what are additional rounds charged at?
  • How do they handle defective units — at what AQL threshold, and what is the documented remedy?
  • Are payment terms industry standard — deposit on order, balance on delivery — not 100% upfront?

Red Flags: Stop Before You Sign

  • They refuse a factory visit or video call tour — legitimate factories are proud of their operations
  • They require 100% payment before sample approval — industry standard is 30–50% deposit only
  • They cannot provide a single verifiable client reference
  • Their quoted lead times are half what any comparable factory offers
  • They say yes to everything immediately without asking technical questions about your product
  • No written position on IP ownership of your designs — verbal agreement is not an agreement
  • No clear documented process for handling defective or substandard units

Certifications to Ask For

CertificationWhat It CoversWhy It Matters
ISO 9001Quality management systemsDocumented, consistent production standards
GOTSGlobal Organic Textile StandardRequired if claiming organic or certified sustainable materials
SA8000Social accountability — fair labourEthical employment practices, verified by third party
Sedex / SMETAEthical trade auditRequired by many major UK retailers for supplier approval
Made in BritainUK manufacturing verificationLegally defined mark — recognised by retailers and consumers
Oeko-Tex 100Harmful substances testingEssential for childrenswear, skin-contact, eco claims
💡 Pro Tip

Visit the factory at least once before or during bulk production. Two hours on the factory floor tells you more than six months of email. Your manufacturer will also treat your order with more care when they know you understand what good production looks like.

Frequently Asked Questions

The questions we are asked most often — answered directly.

Start with the UKFT directory at ukft.org — the most verified manufacturer database available, covering a broad range of garment categories and UK regions. Supplement with trade show attendance (Pure London, Moda Birmingham) and referrals from other fashion founders. A warm introduction consistently outperforms cold directory outreach. Once you have a shortlist, call references before committing to any sampling investment.
Typically 50–300 units per style, depending on the factory, garment type and their current capacity. Smaller specialist factories sometimes accommodate 30 units. Private label operations can go as low as 20–30 units. Pushing a factory below their preferred MOQ usually results in your order being deprioritised when their capacity tightens — know their MOQ before negotiating around it.
Per-unit costs run approximately £18–£45 at typical MOQs depending on complexity. For a 5-style launch collection at 100 units per style, budget £12,000–£25,000 for production — plus £500–£2,500 for sampling rounds, £250–£1,500 for labels and packaging, and a cash flow buffer for the 8–10 week payment-to-delivery gap. Most brands underestimate amendment round costs and the cash flow impact, not the per-unit price.
CMT (Cut, Make & Trim): you supply all fabric and trims, factory provides labour and machinery. Maximum control, lower per-unit cost — but demands strong sourcing knowledge. Full Package: factory handles everything from fabric procurement to finished garment delivery. Higher per-unit cost but far lower operational complexity. For first-time brands or those without a dedicated production manager, full package typically delivers a cleaner and less stressful first production experience.
Per unit — yes, typically 2–4x Bangladesh for equivalent garments. But the per-unit comparison misses factors that close the gap significantly: shorter lead times improve cash flow, factory visits cost domestic travel instead of international flights, quality defect rates are lower reducing returns costs, and there is no customs/tariff complexity. For order quantities under 300–500 units per style, total project cost is frequently comparable to overseas when all factors are properly modelled — not just the per-unit figure.
For a new style with a new manufacturer: 17–20 weeks from approved tech pack to delivery. For a repeat production run with an existing approved sample: 6–10 weeks. The most common causes of delay are late client approvals, vague tech packs, and fabric procurement lead times — all preventable with structured planning and a 30% time buffer built into every stage.
Ask for two client references and call them — not email. Request a factory visit or video call. Check for relevant certifications (ISO 9001, GOTS, SA8000). Confirm payment terms are industry standard — deposit plus balance on delivery, not 100% upfront. And pay close attention to how quickly and specifically they respond from the very first contact. Communication quality in the sales process is a reliable predictor of communication quality during production.

⚠ The Citation Divide — The Most Important Data Point The overlap between top-10 Google organic rankings and AI Overview citations collapsed from 75% in mid-2025 to just 17–38% by early 2026. BrightEdge found 89% of AI citations now come from beyond the top 100 organic listings. High rankings no longer guarantee AI visibility. (BrightEdge / Mersel AI, 2026)
✅ Early Recovery Signal — February 2026 After 18 consecutive months of CTR decline, Seer Interactive's April 2026 update found organic CTR on AIO-present queries climbed from a floor of 1.3% (December 2025) to 2.4% in February 2026. The catastrophic decline appears to be stabilising — though not reversing to pre-AIO levels. (Seer Interactive, April 2026)

✅ GEO Is Not Replacing SEO — It Is Extending It The content practices that improve AI citation — structured direct answers in the first 100 words, FAQ schema, named entity density, verifiable data with named sources, clear author attribution — are the same practices that improve featured snippet capture and E-E-A-T signals for traditional ranking. Running them as integrated disciplines produces compounding returns.
